The challenge
A boutique hotel group with 18 properties was paying 18-22% commission on 73% of bookings through OTA platforms. Their own website converted at 1.4% and they had no retargeting program.
The strategy
We rebuilt their direct channel: redesigned booking flow with CRO improvements, branded search campaigns with bid-to-value modeling, display and social retargeting for abandoners, a loyalty-incentive offer for direct bookers, and email automation sequences for past guests.
The result
Direct bookings as a share of total grew from 27% to 47% in 12 months. OTA commissions saved: $2.1M annually. Website conversion rate improved from 1.4% to 3.8%. Email channel alone now generates 18% of direct revenue.
